The Challenge
Island Falcon Property Management was running on an ageing CRM that had grown around the team rather than being designed for them. Manual workarounds had accumulated over years, pipelines were inconsistent, and the team was working around the system rather than through it.
A migration needed to be executed without disrupting live property management operations — and the new system needed to achieve genuine team adoption, not simply be installed and left.
The Approach
- 01
Audited the legacy CRM to document all existing workflows, automations, data structures, and team usage patterns — identifying what to replicate and what to redesign
- 02
Designed new CRM architecture from scratch: pipeline blueprints, custom fields, stage logic, and automation rules built around how IFPM actually operates
- 03
Migrated all data with full validation, deduplication, and zero operational downtime during the transition
- 04
Ran a structured team rollout with training, change management support, and a post-go-live hypercare period until the team was fully self-sufficient
“The migration was invisible to the business. The improvement wasn't.”
